If youre in the campaign map you can create an army using influence in the bottem right with those 3 flags. It doesn't cost anything when summoning you're companions party. Hmm I see the flags that you mean but it says "You need to be part of a kingdom".
With 3 companions, that gives you a total of 400 stamina instead of the normal 100. Also, none of them have any ranks in smithing, which means it'll be quick to level early on, so you can potentially get them some focus points to move around early on.

Created 3 armies around companion 3 died within mins. Never did anything eventful besides get captured and army wiped out. Seem really broken at the moment. Also if you aligned with a kingdom your party can only recruit inside that kingdom.

But don't panic, up to eight heroes can be recruited without conflicts; we could say that there are two "loops of conflict", one with two "five heroes" branches and other with two "three heroes" branches, and you can combine any group of five with any other of three: Groups of five: A) Artimenner, Borcha, Matheld, Lezalit and Rolf. There is absolutely no point to have a highly skilled trader companion at the moment. Trading level bonus is only taken into account from the Clan Leader. Trading perks are for the vaste majority Clan Leader and Governor related, the personal ones the AI can't use anyway.
To make a companion a vassal first you must meet these conditions. Be the owner of a kingdom. Own two or more settlements/castles. Have a companion in your party that you can talk too. Have more than 5 gold. Once you meet these conditions follow these steps: Navigate to the settlement/castle you want to grant to your companion.
